When Permanent Decisions Meet Temporary Situations

Written by David Hewish | 04 August 2026

Once a CEO senses the leadership setup is not quite right, the problem is rarely denial. It is permanence.

The moment you consider touching a trusted executive role, everything feels loaded. A permanent hire signals judgement about the person already in the role. A removal feels disloyal. A restructure creates noise long before it creates results. Every available option feels heavier than the problem itself.

So the CEO adapts around it. Another advisor. More meetings. Personally stepping into gaps that should not belong to them. A quiet conviction that things will settle once the pressure eases.

Pressure rarely eases. It changes shape.

What gets missed in that cycle is straightforward: permanent leadership decisions are a poor tool for temporary, high-pressure situations. The executive is not failing. They are optimised for a version of the business that no longer exists. That is a different problem, and it has a different solution.

The gap between what the role demands now and what the person was built for is real. It costs momentum. It costs the CEO's time and attention. It costs the organisation weeks it cannot recover. And it persists precisely because the only options anyone has put on the table require a permanent commitment to a diagnosis that may be wrong.

The question worth asking before any permanent decision is made: is this a strategy problem, an execution problem, or a leadership fit problem? They look similar from the outside. They have different responses. Conflating them is how organisations end up with a restructure when what they needed was capacity, or a departure when what they needed was support.

Temporary, high-pressure situations call for a precise and reversible response. Experienced capacity alongside the existing team, matched to what the situation actually requires, for as long as it requires it. When the situation resolves, the capacity leaves. The organisation does not carry the cost, the complexity, or the aftermath of a permanent decision that was never necessary.

XOFFICERS works with leadership teams that are lost, stuck, and stretched. XCLARITAS™ establishes whether the constraint is strategy, execution, or leadership fit. XIMPETUS™ installs the operating discipline when a priority is known but not moving. XSUPERARE™ governs how capacity is deployed and exited cleanly.
