You have identified a leadership gap. Before you fill it.
The diagnosis is usually right. The sequence is usually wrong.
When a senior executive departs, or when the board, investors, or owners decide a change is needed, the instinct is to find a stronger person for the role. That instinct is not wrong. The problem is what comes next.
The executive who just left walked into a system. They encountered the same picture of reality, the same operating disciplines, and the same conditions that existed before they arrived. Unless those conditions change, the next appointment inherits them. The result is predictable: another missed outcome, another exit, another search. The same conversation twelve months later.
XOFFICERS works at the step before the search. Before commissioning a recruiter, the question that needs answering is: what did this person walk into, and what needs to change before the next appointment succeeds?
The departure tells you something
Senior executive departures move in two directions. Neither is a people problem in the way the post-departure narrative usually describes.
When the system rejects the talent
The executive who insisted on accurate data, challenged the prevailing view, or refused to approve an aspirational plan was not a poor cultural fit. They were the clearest signal the organisation produced that something was wrong. The cover story is personality, style, culture. It describes the behaviour that drove the departure. Not the cause.
When the talent rejects the system
The best people leave first because they can, and because they see clearly. They have concluded that the information environment is broken, the decisions do not reflect reality, and they are not willing to be complicit in the outcome. They leave clear-eyed. They are almost never wrong.
In both cases the departure is evidence. No one else in the market asks this systematically: what does this departure tell us about what the next person will walk into?
How we respond
XSUPERARE™ (Overcome) is not an executive search service. It is the step before the search that determines whether the search produces a different outcome.
XSUPERARE™ establishes the conditions the next appointment needs: a shared, honest picture of what the engagement requires, what the organisation looks like when it ends, and what capability the team needs to carry the outcome forward independently. The exit is designed at the start.
Where the diagnostic establishes that the conditions for success are not yet in place, where the picture of reality is fractured or the operating disciplines are absent, XOFFICERS will recommend Leadership Intelligence or Agile Leadership Disciplines first. Deploying experienced talent into a system that is not ready to use it produces the same outcome as the talent it replaces.
The sequence is: understand what you have, align how it works, then deploy targeted capability into a prepared system.
Three engagement models
Fixed Retainer
Ongoing senior support without the overhead of a permanent appointment. The XOFFICERS principal is available on a consistent basis, present when the situation demands it. Governance arrangements and reporting lines are agreed with the board or chair before the engagement begins.
Behind-the-Scenes Support
An experienced senior leader working directly alongside your team, present in the work, shaping decisions, building capability, without the permanence or risk of a structural intervention. When the situation resolves, the engagement ends. Where the work is sensitive, XOFFICERS remains absent from the org chart and invisible to the stakeholders who do not need to know. Confidentiality and conflict-of-interest protocols are built into every engagement.
Project Support
A defined piece of work. A clear outcome. An experienced leader alongside your team for the duration, accountable for delivery, absent when it is done. Scope, governance, and reporting arrangements are agreed before the engagement begins.
What stays constant across all three
The accountability stays with your team throughout. XOFFICERS does not carry accountability that belongs to your organisation. The engagement installs the framework. Your team makes the decisions, owns the outcomes, and builds the capability to continue without XOFFICERS present.
The exit criteria are agreed at the XSUPERARE™ session. The engagement closes when your team can carry this forward independently. Not when XOFFICERS judges the work complete.
The cost of not acting
A recruiter fee to replace a senior executive runs to $200k before the cost of the gap, the disruption to the team, and the six months it takes a replacement to find their feet.
A consulting engagement of comparable seniority runs to $1.5M or more and produces findings prepared by a team the organisation did not hire. The partner who sold the engagement is rarely the person who does the work.
Execution Leadership costs a fraction of either. The XOFFICERS principal working alongside your team has held the role the situation requires. They are in the work, not observing it from outside.
The exit is built into the start. The engagement ends when the outcome is delivered. No ongoing cost. No gap left behind.
